This post walks through the exact 10-day pattern I use to go from confused new joiner to shipping and being useful — split into three phases (days 1–3 read everything small, days 4–7 ship one tiny thing, days 8–10 ask better questions). Joining a startup mid-flight feels like being handed the controls of a small plane. You have two options: panic, or fly. The difference between people who find their feet in two weeks and people who never find them is not talent — it is pattern. This is the exact pattern I use, which has survived four startup joinings.

Days 1–3: Read everything small

In the first three days, do not try to understand the whole system. That is the main trap. The system is too big, the codebase is too much, the product has too many edges. You will get overwhelmed and retreat into documentation that may or may not exist.

Instead, try to understand the rhythm. The rhythm is how this team works, day to day.

  • Read the README — actually read it, even the boring parts
  • Read the most recent 20 pull requests. You learn more about how the team thinks from 20 merged PRs than from any architecture doc
  • Skim the last week of Slack in the main channels. Get a feel for tone, pace, who asks what kind of questions
  • Identify the 3–5 people who ship the most. Those are your real onboarding source
  • Find the one file or service that seems to get touched the most — that is the beating heart of the product

Days 4–7: Ship one tiny thing

On day four, find something small you can ship. A typo fix. A missing validation. A log line. A test. The goal is not impact — the goal is to go through the whole pipeline once, end to end, while the stakes are low.

This is non-negotiable. You cannot understand how anything works until you have shipped once. Shipping once means finding the right branch, opening a PR, getting it reviewed, merging, deploying, verifying. That loop is the skill you need. Everything else is downstream of it.

Pick something so small nobody can block it. Get the first PR in. Celebrate it privately. You now have a habit of finishing, which is the most important habit in the first two weeks.

Days 8–10: Ask better questions

By day 8, you know the rhythm and you have shipped once. Now the learning shifts from "how does this place work" to "why does it work this way."

  • Ask "why does this work this way," not just "how does this work." Why reveals the trade-offs that shaped the system
  • Write your own notes. Do not just screenshot Slack and forget about it. Rewriting is where understanding forms
  • Offer to demo something back — "can I walk you through how I understand X, tell me what I'm missing?" This exposes your gaps fast
  • Ask at least three senior people the same question and compare answers. The disagreements are often the most interesting part of the system
  • Keep a "questions I cannot ask yet" file for when you have enough context to ask well

The rules for the first month

  • Do not propose architectural changes in month one. You do not know enough. Wait
  • Do not complain about the codebase. Every codebase has reasons. You do not know them yet
  • Do not skip meetings because they seem irrelevant. The context in meetings is the context you are missing
  • Do say yes to the unglamorous work. It builds trust and surface area faster than any heroics
  • Do keep a running note of "things I would do differently if this were my company." You will use this at month 6

How to handle the overwhelm

You will feel dumb in the first two weeks. This is normal and universal. Even very senior engineers feel dumb in their first two weeks at a new startup. The founders feel dumb. Nobody has it figured out on day one.

Give yourself permission to be slow. Ask basic questions. Write things down. Sleep. Eat. Do not try to prove yourself in week one; prove yourself in month six. Nobody is grading week one.

What success looks like by day 30

  • You can describe the product to a stranger without looking at the website
  • You know the names and rough roles of everyone on the team
  • You have shipped five non-trivial things
  • You know which parts of the codebase are fragile and which are stable
  • You have formed your own opinions, privately, about what should change. You have not voiced them yet
In startups, learning speed is the only speed that compounds.

By day 90, you will be the person someone else is asking "how does this work." That is the goal. Compress the learning curve hard in the first month and you have bought yourself a career's worth of advantage at this startup.
