"Move fast and break things" was supposed to mean ship quickly and iterate. Somewhere along the way, in startup land, it became permission to ship garbage and call it a feature. The founders I know who survived year three all learned the same distinction the hard way — building fast compounds, building loose collapses.

What "building fast" actually looks like

  • Small, reversible decisions shipped daily
  • Code that is simple because it has not had time to be complicated yet
  • Tests on the happy path and the two riskiest edge cases
  • One-line decision logs in a Slack channel so nobody is surprised by a choice later
  • A product that breaks in small, visible, fixable ways

What "building loose" looks like

  • Large, irreversible decisions shipped without discussion
  • Code that is already complicated on day one because nobody said no
  • No tests, because "we will add them later"
  • Decisions nobody can reconstruct in month six
  • A product that works in demo and breaks in prod

Both look similar from the outside for the first four months. Both have shipping velocity. Both have happy early users. The gap opens at month five or six, when the "loose" team starts spending half their time fighting their own past code while the "fast" team keeps shipping.

Five signals you are building loose

  • Nobody on the team can explain why a core decision was made
  • PRs routinely merge without anyone except the author reading them
  • You have a bug that has reopened three times and nobody has written a test for it
  • Features ship with no measurable "did this work" step
  • Every new engineer needs two weeks to understand a codebase that is eighteen months old

If three or more of these are true, you are not fast. You are accumulating debt and calling it momentum.

The cheap upgrades

  • Tests on the five flows your business dies without. Not 80% coverage — five flows
  • PR descriptions longer than one sentence. Future-you will read them
  • Decision logs in a shared doc. "We picked X because Y, alternatives Z" takes two minutes
  • A weekly 30-minute review of what broke in production. Patterns appear
  • An honest velocity metric — features that stayed shipped, not features deployed

The founder reflex to train

When a senior engineer says "this will bite us in three months," the fast-building founder adds one day of cleanup; the loose-building founder says "we will deal with it later." Three months later, "later" has cost two weeks and a departure. Training yourself to hear the warning is the whole game.

Fast and loose look the same for four months. At month six, one is still shipping and the other is rewriting.
